Supporting an AI transformation
Dailymotion, a video platform with 400 employees, launched an ambitious AI transformation in late 2024. The goal: democratize internal AI use with a 12-month structured program, run alongside Hymaia.
AI already enriched the Dailymotion product (recommendation, search, metadata generation), but internal adoption remained low. Many teams used ChatGPT with no framework or knowledge sharing. Others didn't dare to, for lack of training or clear rules.
With Hymaia, Dailymotion structured an AI transformation with a product approach: on-the-ground diagnostic, governance, centralized tooling and ongoing support.
A program structured around three streams
Technical Enablement: setting up the infrastructure, connecting key data sources, implementing a RAG via Dust as the central orchestration platform, complemented by Cursor for developers and N8N for automation POCs.
Value Building: supporting teams in selecting use cases, building AI assistants and agents, then optimizing and industrializing the solutions chosen.
User Adoption: driving adoption, training end users, setting up continuous feedback mechanisms and performance monitoring.
Three-tier governance
The program rests on a clear role structure:
Measurable results
Five months after launch:
The program showed that successful AI adoption requires long-term commitment, cross-functional facilitation, and treating AI Ops as a product in its own right.
The conviction driving the program
The team is convinced that the more employees use AI day to day, the more ideas they generate to enrich the product. This virtuous loop between internal usage and product innovation has in fact led Dailymotion to accelerate its product-side AI investments alongside the program.
